Modernising PHP you inherited

The typical PHP brief is not a new product. It is an application that has been earning money for years, was written before Composer was universal, runs on a PHP version that stopped receiving security fixes some time ago, and has business rules that exist nowhere except in the code. Everyone involved knows it needs work. What stops the work starting is that nobody can say with confidence what will break.

That uncertainty is the actual problem to solve, and it is solved by evidence rather than by rewriting. Characterisation tests around the flows that must not change turn “we think this is what it does” into something a developer can refactor against. Static analysis finds the dead branches and the type confusion before production does. Only then is it sensible to move up through the PHP versions. Done in that order, an upgrade is a series of small, reviewable changes; done in the other order, it is a gamble with your order pipeline.

How a PHP version upgrade actually goes

Five steps, in this order. The sequence matters more than the tooling.

  1. Inventory first. Establish which PHP version the code actually requires, which Composer packages are abandoned, and which extensions the servers depend on. The surprises live here, not in the application code.
  2. Get a safety net in place. Add characterisation tests around the flows the business cannot lose — checkout, invoicing, authentication — before changing anything. On an untested codebase this is the step that decides whether the upgrade is calm or frightening.
  3. Fix the deprecations, one version at a time. Move up through the versions rather than jumping the whole gap at once, using static analysis and automated rewriting tools to find the breakages instead of waiting for production to find them.
  4. Replace what is no longer maintained. Abandoned packages and forks pinned to an old version are usually the real blocker. Each one gets replaced or vendored deliberately, not left to be discovered during the release.
  5. Run both, then cut over. Deploy the upgraded stack alongside the current one, move traffic gradually, and keep the rollback path open until the numbers say it is safe to close it.

Engaging the developers

If you have an engineering lead who will run the work, outstaffing is usually the right shape: the developers are yours to manage and we stay in the background. If the PHP system is business-critical and nobody internally owns it any more, a dedicated team brings its own lead and takes responsibility for the whole thing.

Modernisation projects also tend to widen.
